IndyDevDan — One Agent Is NOT ENOUGH: Agentic Coding BEYOND Claude Code
Why this is in the vault
35-minute demo (uploaded 2026-03-30, backfilled 2026-04-21) where Dan builds out a three-tier multi-team agent system (orchestrator → team leads → workers) on the PI coding agent harness, operating inside a single codebase for prompt-complexity classification. Same architectural family as the BIG 3 video and the “one agent to rule them all” video — but this is the earliest canonical demo in the IndyDevDan series of the configuration-file-driven multi-team pattern with domain locking (per-agent read/write/update ACLs on codebase paths) and mental-model persistence (per-agent expertise files that accumulate over sessions). The vault keeps it for three reasons: (1) this is the first IndyDevDan video that frames “beyond Claude Code” not as vendor-switching but as harness customization below the agent level — every folder, every file, every hook, every tool surface is under your control; (2) Dan explicitly articulates domain locking as the unlock for mid-to-large codebases (“the holy grail”), which is the operating principle that makes multi-team systems actually safer than single-agent generalists; (3) the closing thesis — “the name of the game in 2026 is trust and scale” — crystallizes what the entire IndyDevDan March-April 2026 corpus is arguing for, and this video is where that phrase first lands.
Core argument
- One agent is a ceiling. If you’re re-prompting a single AI coding agent, YOU are the orchestrator — and that’s the bottleneck. The progression Dan names: single agent → multiple agents → agent teams. Multi-team is where agents cross from “productivity tool” to “workforce.”
- Three-tier architecture: orchestrator → leads → workers. You only talk to the orchestrator. The orchestrator delegates to team leads. Leads delegate to workers. Leads NEVER write files themselves — they are “thinkers, planners, coordinators.” Workers do the actual writes. Same management shape any engineering org runs.
- Domain locking is the holy grail for mid-to-large codebases. Each agent has explicit read / read-update / read-update-delete permissions scoped to specific codebase paths. Planning lead: read-all, write only to its expertise dir, read-only on specs/. Backend dev: write only to backend/, never touches frontend/. Frontend dev: mirror. This is path-level ACLs for agents — a DevOps agent owns DevOps files and no one else can touch them.
- The Core Four — Context, Model, Prompt, Tools — applied at the system-prompt level. Dan injects session directory, conversation log, teams-from-YAML, tools, expertise, and skills block directly into each agent’s system prompt at runtime. “Really detailing and controlling the core four down to the system prompt level. This is complete customization.”
- Agent experts beat generic agents through compounding mental-model persistence. Every agent has its own expertise file that grows over sessions. They take notes, they load their mental model at boot, they update it as they work. Max lines cap (e.g., 10K lines) prevents runaway. Critically: Dan does NOT touch these mental models manually — the agents own them. “You can’t have your fingers on everything.”
- Expertise can be read-only for opinionated domains. Billing, migrations, DevOps, deploying — where there is specific context you don’t want any agent to mess up — you can pin non-updatable expertise. This is how you inject domain knowledge that survives agent iteration.
- Skill composition is selective, not universal. Zero-micromanagement skill is shared across orchestrator + leads only. Conversational-response skill is on orchestrator + leads (not workers — workers should be verbose/detailed). Active-listener skill (read conversation log before every response) is on ALL agents in this demo but Dan notes you’d want to make some agents independent. Each agent composes its own skill set.
- Single-interface for the human — cognitive input doesn’t scale with agent count. The whole point of the orchestrator is that “your cognitive input into the system, your effort, doesn’t need to increase as you increase the total number of specialized agents.” This is the human-side scaling argument, not the machine-side.
- Spend more tokens. You’re not spending enough. Dan’s recurring polemic, repeated here with force: “$8 for an agent team” complaints are short-sighted — model costs are dropping, context windows are expanding, the only question is whether you build systems now that compound over the next 12 months. “I’m not spending enough tokens. You are not spending enough tokens.”
- Build meta-agents / meta-teams to maintain the teams. Once you have an opinionated structure, build a team whose job is to tune and improve the other teams. This is the self-improving layer.
- “The name of the game in 2026 is trust and scale.” Trust first (agents reliably ship the result when you hit enter), then scale (how big, how surgical can your agents be). Specialized agents that compound expertise over time are how you get both.

- [22:00] Backend dev’s mental model shown live: 5,000 tokens, tracking specs / missing infrastructure / key risks / backend patterns / security / testing — all self-maintained.
- [26:00] Lead agents run on Opus, workers run on Sonnet — “thinkers as smart as possible, workers follow instructions and execute.” Mixed-model economics as a deliberate architectural choice.

Mapping against Ray Data Co
- Domain locking is the principle RDCO’s skills/ directory has been approximating without naming. Currently each skill in
~/.claude/skills/has implicit scope (process-newsletter writes to vault/06-reference/, deep-research writes to vault/research-briefs/, etc.) but there’s no enforced ACL. The right response is NOT to build an ACL system yet — Claude Code’s sub-agent model doesn’t have file-scoped permissions at the harness level the way PI does. Instead, adopt domain locking as a documentation convention in SKILL.md headers: every skill should declarewrite_scope: <paths>andread_scope: <paths>in its frontmatter. When it’s documented, sub-agents that violate it show up as scope drift in self-review. This is the cheap version of Dan’s PI config. - Mental-model persistence per skill is a missing RDCO primitive. Dan’s agents load an
expertise.mdat boot, update it as they work, and it compounds across sessions. RDCO hasworking-context.mdas the global scratchpad and per-cycle state files, but no per-skill persistent expertise. The closest analog: the self-review loop writes findings, but those findings don’t feed back into the skill that was reviewed. Concrete follow-up: for each tier-1 skill (check-board, process-newsletter, process-youtube, research-brief), add a~/.claude/state/expertise/<skill-slug>.mdthat the skill reads at start and appends to at end. Capped at 5-10K tokens. This is how skills become agent experts in Dan’s terminology. - “The name of the game in 2026 is trust and scale” is the cleanest RDCO thesis articulation from an outside voice. It belongs in the external-validation column. RDCO’s autonomous loop is already optimized for trust (reversible-by-default actions, founder-as-advisor posture, no-babysitting feedback) and is just now ramping scale (backfill, /curiosity twice-weekly, /process-youtube watch). Dan’s frame makes the sequencing explicit: trust has to precede scale. Scaling before trust gets you an agent that ships surprises. This should land in SOUL.md or CLAUDE.md as the operating sequence, not an aspiration.
- The Core Four (Context, Model, Prompt, Tools) is now the third IndyDevDan video reinforcing this vocabulary (alongside
2026-04-20-indydevdan-one-agent-to-rule-them-alland2026-04-20-indydevdan-pi-agent-teams-harness-engineering). This is no longer a single-video insight — it’s a stable primitive across his corpus. Adopt it verbatim in the SKILL.md template. Every RDCO skill should declare: Context budget, Model, Prompt structure, Tool surface. The paired-batch synthesis flag from the /process-youtube skill Mode 2 already picked this up as a cluster; the Core Four is the convergent thesis. - Multi-team orchestrator pattern validates the /check-board → spawned sub-agent model RDCO already runs. /check-board is the orchestrator, each sub-agent is a worker, there’s no explicit “lead” tier (yet). For current task volumes that’s fine. Where the architecture pays off: when RDCO starts running concurrent long-running workstreams (e.g., deep-research + landing-page build + newsletter draft + vault compilation in the same cycle), a lead tier becomes worth building. Lead = domain-specialist orchestrator (research-lead, content-lead, engineering-lead) that owns a cluster of related skills and reports to /check-board. Not urgent, but worth flagging — the three-tier shape is coming.
- Mixed-model economics (Opus leads, Sonnet workers) is already how RDCO should be architecting its internal sub-agents. Currently /check-board tends to default to whatever model Claude Code is running; sub-agents inherit that. The deliberate pattern: thinking tasks (research synthesis, planning) on the most capable model, execution tasks (file writes, shell commands, transcript processing) on cheaper. /process-youtube is closest to needing this — the frame-extraction sub-agent and the transcript-summarize sub-agent should probably run on Haiku or Sonnet, not Opus. ~30min audit across existing skills to identify mixed-model opportunities.
- Read-only opinionated expertise maps to the “pinned instructions” pattern for sensitive domains. Billing, financials, vault security rules — contexts where we don’t want any sub-agent to drift from the canonical framing. In RDCO terms:
~/rdco-vault/has implicit rules (never delete, always link, frontmatter required) but they’re diffuse across CLAUDE.md / SOUL.md / skill files. Opinionated-pinned-expertise would be a~/.claude/state/pinned/<domain>.mdthat every skill touching that domain reads as read-only. Low priority — current rules are distributed but working. Worth naming as a pattern if vault governance ever gets tighter. - “Spend more tokens” polemic aligns with the already-approved API-budget-controlled feedback. The founder has told Claude explicitly not to pause for per-call cost confirmation (memory entry
feedback_api_cost_budget_controlled.md). Dan’s polemic is the external reinforcement: token cost-optimization is the wrong optimization for 2026. RDCO’s posture is already correct here; this is a sanity check.

- Sanity Check angle: “Domain locking is how you make multi-agent systems safer than single-agent generalists.” Counterintuitive: more agents = more safety, if each agent is scoped. Tie to the holy-grail framing and to RDCO’s skills/ directory as the implicit version. Strong issue candidate.
- Investigate whether Claude Code sub-agent ACLs are on any roadmap. Dan does this at the PI harness layer; Claude Code currently relies on skill-level discipline. If Anthropic ships file-scope ACLs for sub-agents, RDCO’s domain-locking convention becomes enforcement. Tactical brief, ~30 min.
