Acquired — Google Part III: The AI Company

Why this is in the vault

Three structural reasons:

  1. It is the cleanest case study in the vault of the innovator’s dilemma operating at the largest scale ever attempted. Google invented the Transformer (2017), employed nearly every important AI researcher in the world circa 2015, and is now in the position of having to disrupt a $370B/year, 90%-share, 80%-margin search business with an AI product that has no proven monetization model. The episode is a near-textbook unfolding of “what does Christensen-style disruption look like when the incumbent owns the disruptive technology and still might lose anyway.” RDCO will return to this every time the question “should we cannibalize our own working business model to chase a new platform shift” comes up.
  2. It is the only company in the world with all four AI pillars at scale (frontier model, AI chip, hyperscale cloud, mass-distribution application) — and the episode forces the question of whether that integration converts to durable advantage. The hosts’ analysis lands on “yes for technical capability, unclear for value capture.” This is a useful framing for any RDCO analysis of integration vs. modularity: integration gives you cost-to-produce advantages (Google’s TPU + GCP gives them low-cost-per-token), but value capture depends on your ability to build a monetization model the integration doesn’t naturally enable.
  3. It documents the post-DOJ-monopoly-ruling moment when the US government essentially decided not to break up Google because of the AI race. This is a one-time, history-making policy choice that has direct implications for how RDCO thinks about regulatory risk in any platform business. The mechanism: when the cost of remedying monopoly concentration exceeds the perceived value of doing so (because of an existential competitive threat), regulators choose narrow remedies. Worth remembering as a precedent.

Core argument

  1. Google had nearly all the AI talent in the world circa 2010-2017 and lost almost all of them in a 5-year window. Ilya Sutskever, Dario Amodei, Andrej Karpathy, Andrew Ng, Sebastian Thrun, Noam Shazeer, the entire DeepMind founding team, Mustafa Suleyman — all were Google employees as of 2015. The 2017 Transformer paper had 8 authors and within a couple years all 8 had left Google to join or start AI companies (Noam famously had to be re-hired via the multi-billion-dollar Character AI acqui-hire structure). The episode names this as the load-bearing failure: Google had the talent, knew the technology, and let it walk out the door because the internal politics and cash-cow gravity of the search business prevented commercializing it aggressively.
  2. The 2014 DeepMind acquisition for ~$500M is one of the greatest acquisitions of all time and the entire AI revolution depended on the Demis-Elon-Mustafa investor pitch tour that surfaced it. Demis Hassabis (chess prodigy → game developer → neuroscience PhD) and Shane Legg (one of the popularizers of the term “AGI”) founded DeepMind in 2010 with Mustafa Suleyman. The episode treats DeepMind as the butterfly that triggered everything: Demis recruiting Elon into the AI safety conversation directly led to OpenAI’s founding, which led to ChatGPT, which led to the current AI race that Google is now playing catch-up in.
  3. The Microsoft / OpenAI partnership emerged from Elon walking out of OpenAI in 2018 and Sam turning to Reid Hoffman, who then arranged the Sun Valley meeting between Sam and Satya. $1B in cash + Azure credits for exclusive technology rights, structured via the captive-for-profit-under-nonprofit OpenAI LP entity that is still being unwound today in 2025-2026. From Microsoft’s perspective: this is the company that lost the Internet wars to Google getting a generational chance to “make Google dance” (Satya’s actual line). The structural reason it worked for both sides: OpenAI needed compute they couldn’t fund themselves, Microsoft needed model capability they hadn’t built internally.
  4. Google’s 2022-2025 response — DeepMind/Brain merger, Gemini consolidation, AI Overviews, AI Mode, ~6-month model-release cadence — is genuinely impressive given how flat-footed they were at the November 2022 ChatGPT launch. The episode credits Sundar specifically for threading “rapid but not rash.” Gemini 1.0 (Dec 2023) → 1.5 with 1M token context (Feb 2024) → 2.0 (Feb 2025) → 2.5 Pro (March 2025) → AI Mode in Search (March 2025) is NVIDIA-pace shipping for an organization Google’s size. The 450M monthly Gemini users number is partially “really 450M” and partially “450M of dubiously-attributed surface engagement” (the hosts flag Meta’s Meta-AI counting as the cautionary precedent), but the directional growth is real.
  5. Google Cloud is now a $50B revenue, profitable, 30%-growth business — and was the strategic pivot that made Google’s full-stack AI play viable. Thomas Kurian (ex-Oracle president, hired late 2018) is the named hero: under him, GCP went from 4% margin to profitability, from 150 GTM people to 10,000+, and from a niche third-place cloud to a credible AI-first hyperscaler. The TPU strategy specifically only works because GCP exists — without a cloud distribution channel, TPUs would be Google-internal-only, and the chip ecosystem wouldn’t develop. There are now rumors of TPUs being available in neoclouds in coming months, which would be the next escalation.
  6. The unit economics insight is the most under-discussed structural advantage. Google pays Broadcom ~50% margin on TPU manufacturing (vs. NVIDIA charging customers 80%+ margin on GPUs). On chips that are the dominant cost driver of an AI data center, the difference between a 2x markup and a 5x markup is enormous. Gavin Baker (sourced in the episode) frames the implication: in past tech eras low-cost-producer status didn’t matter much because software businesses had 80% margins anyway, but AI businesses have ~50% gross margins, so being the structural low-cost token producer might be the decisive advantage. This is the under-priced bull case.
  7. The video / YouTube angle is the over-the-top bull case that the hosts (citing Ben Thompson) treat as plausible. Google owns essentially the only scale source of UGC video for training. Genie 3 (real-time generative world builder), VO3, Flow, Nano Banana give them the application-layer video-AI stack. They could hypothetically label every product in every YouTube video and run their existing ads model on it. Whether or not this specific tactic works, the structural point is: the next-gen internet is a video internet, and Google owns YouTube and the inter-data-center backhaul fiber to serve it.
  8. The bear case is mostly about value capture, not value creation. The hosts give the bull case a lot of room and the bear case is short. The core bear argument: Google makes ~$400/user/year on free search; almost no one will pay $400/year for an AI product; AI takes the highest-value queries (travel planning, health) and makes them harder to monetize than search ads; Google now has competitors (OpenAI, Anthropic, Perplexity, Grok, Meta AI) where it had none; and as the incumbent, Google doesn’t have the public goodwill it had in mobile. At steady state Google might own 25-50% of the AI market vs. 90% of search.
  9. The 7-Powers analysis is partial — scale economies (huge), branding (positive net), cornered resource (Google search distribution and the TPU manufacturing relationship with Broadcom). Network economies are weak, switching costs are weak so far, counter-positioning is actively negative (they’re being counter-positioned), process power is weak. This is materially fewer powers than search, which had effectively all of them. The episode ends with both hosts converging on the same quintessence: “this is the most fascinating innovator’s-dilemma case ever; Sundar is threading the needle as well as anyone could; we’ll see in 10 years.”

The Sentry read is the most material sponsor entanglement here because it directly discusses Anthropic (a real character in the episode’s competitive analysis) as a Sentry customer. The framing is positive but not editorially load-bearing — Sentry’s customer relationship doesn’t shift the Anthropic analysis materially.
